I spent a decade leading like someone else.
For years I ran teams the way I thought an executive was supposed to — controlled, unreadable, always three steps ahead. It worked, in that nobody could tell I was exhausted. It didn't work in every other sense that mattered.
The turning point wasn't a big dramatic failure. It was a Tuesday, mid-restructure, when a director I trusted told me she'd stopped bringing me real problems because I'd stopped reacting like a person. That sat with me for a long time.
Now I coach senior leaders who are good at their jobs and quietly tired of the performance. The work is straightforward: find the version of you that was leading before you learned to hide it, and build the habits that let that version run a room.
